How the integration works: CounselorAI pulls the case data we need — matter records, medical files, billing, claim notes — from your CMS via API. We process internally (HIPAA-compliant, per-firm data isolation, end-to-end encrypted). We push the demand letter, settlement records, negotiation history, and any other artifacts back to your CMS. Your CMS remains the system of record. We’re the engine that runs alongside it.

Stage 1 — Smart Intake

A worker (attorney, paralegal, or intake coordinator) describes the case conversationally. No forms. No templates. No drop-down menus.

What the worker does: Tells the AI what happened. “Thirty-five-year-old female rear-ended on the I-405 by a commercial vehicle. Cervical strain on initial ER visit, confirmed C5-C6 disc herniation on MRI three weeks later. Treating with PT and pain management. Defendant’s insurer is GEICO. Policy limit $250K.”

What the AI does: Extracts 30+ structured fields automatically — accident type and mechanism of injury, date, location, jurisdiction, parties, initial diagnosis codes, treatment timeline, liability factors, policy details, statute of limitations (auto-computed for the case’s jurisdiction), and defense exposure indicators.

What gets surfaced: The AI flags what’s missing. “I have policy limit but not policy number. I have date of injury but not statute deadline confirmation for [jurisdiction]. I have initial diagnosis but not imaging reports — should I expect those?” Worker can pause to gather missing items or proceed and fill in later.

What gets logged: Every entered field, every AI-extracted field, every override the worker makes. With timestamps. The audit log is editable pre-draft (with a mandatory reason note), and the original value is preserved.

Stage 2 — Auto Analysis

The AI ingests medical records, bills, treatment notes, imaging reports, and police reports. Builds a complete picture of the case.

Medical record analysis: Treatment chronology with dates, providers, procedures. ICD-10 codes validated against the medical narrative (catches miscoded entries). Treatment gaps detected and flagged with severity ratings. Inter-document reconciliation (duplicate bills, conflicting dates, providers contradicting each other). Causation language extraction.

Red-flag detection: The AI surfaces defense exposures before the carrier weaponizes them — preexisting conditions in the medical history, surveillance exposure on social media (where applicable), treatment-for-litigation patterns, coding inconsistencies that suggest defensive billing, gaps in care the defense will exploit.

What the worker sees: A structured report with everything organized, gaps highlighted, red-flags surfaced with proposed counter-arguments. Worker can dig into any item, ask the AI questions (“Why is this gap a problem?”), or override flags with reason notes.

Stage 3 — Settlement Range Prediction

CounselorAI predicts target, low, and high settlement value with a multiplier breakdown — grounded in verified case law, not generated from training data.

The methodology: Special damages calculated (medical specials, lost wages, projected future care). General damages estimated using a multiplier approach tuned for PI cases. Comparable holdings retrieved from the verified library of 10,000+ published court opinions in your jurisdiction. Multiplier validated against comparable case outcomes. Three numbers produced: target (your demand anchor), low (acceptable settlement floor), high (policy limit / aspirational).

Why dual-methodology matters: The AI runs the valuation through two independent paths and cross-checks. If they diverge significantly, the AI flags the case for human review and explains the discrepancy. This is how you avoid both lowballing and overreaching — both of which cost you money in negotiation.

Interactive valuation: You can push back on the number. “Why is the multiplier so low for a confirmed disc herniation?” The AI explains its reasoning, shows the comparable cases it weighted heavily, and lets you adjust assumptions to see how the number changes.

Stage 4 — Demand Letter Drafting

The 17 sections: Caption and parties, factual narrative, liability analysis, injury chronology, medical specials with itemization, lost wages calculation, future medical projections, future loss of earning capacity, pain and suffering analysis, loss of consortium / other special damages, liability case law (jurisdiction-matched), damages case law (jurisdiction-matched), defense pre-counter (anticipated arguments + responses), settlement demand, time-limit / response demand, supporting exhibits index, and signature block.

Firm voice match: The AI has read 5–10 of your firm’s prior approved demands during deployment. It learns your tone, sentence structure, signature phrasing, formatting preferences. Every demand sounds like your firm wrote it — because the AI is trained on how your firm writes.

Citation validator (the part that matters): Every citation in the draft is re-validated post-draft against the verified library. The validator catches citations that drifted from the source holding, citations misformatted, citations to cases that don’t actually support the proposition, and citations that are technically real but irrelevant to your jurisdiction. Bad citations get caught before the letter goes out. Adjusters research demand letter citations. Hallucinated case law that survives into the demand will destroy your credibility — and once that’s gone, the negotiation is over before it starts. We don’t let that happen.

Stage 5 — Negotiation Co-Pilot

Most legal AI platforms deliver a demand and the relationship ends. CounselorAI stays on the case.

When the adjuster’s offer comes back: Worker enters the offer. The AI compares to the demand and your valuation range, drafts a counter-response with strategic reasoning anchored to the original demand, references specific facts and case law from the demand to support the counter, flags points of leverage you haven’t used, and logs the offer, your counter, the reasoning — with timestamps.

Round-by-round tracking: Every offer, every counter, every reasoning note is preserved in the case audit trail. When you’re three rounds deep into a negotiation, the AI still has full context. No “where did we leave off.” No re-explaining the case.

Per-phase AI chat: At any point — during negotiation, before sending a counter, while reviewing an adjuster’s letter — you can chat with the AI about the case. Context-aware across every prior stage. “What did we decide about the surveillance issue at intake? Has the carrier raised it yet?”

When the case settles, the AI logs the actual outcome and compares to the prediction.

Settlement outcome logging: Final settlement amount entered, compared to AI’s target / low / high predictions, compared to specific case law and multiplier assumptions, logged in the firm’s case library.

Override tracking: Throughout the case, when workers overrode the AI (adjusting a valuation, rejecting a flag, changing a citation), the system tracked it.
